The Power of Systems Thinking to Transform Leadership

Recently I tested every system I teach my clients to build. Our community had to let go of a beloved employee of 25 years over a harassment complaint, and for several days we didn’t have all the facts. I spoke up on his behalf and sent the board multiple emails calling for a formal governance structure, because he deserved a fair process before anyone decided his fate.

The board eventually made the right call once more evidence came in, and I respect that outcome. What stayed with me was the gap in structure that let the situation move faster than the truth could catch up. Thirty years of work inside complex systems taught me to look past the individuals in a conflict and toward the framework holding them. People carry real weight in these moments, and the structure around them determines whether that weight gets handled fairly.

I’ve built my coaching practice on this same principle. Companies need governance and protocol, and they need values that are behavioral, measurable, and specific enough to guide a real decision under pressure. A value like integrity means something only when it’s defined by observable actions that everyone can point to and hold each other to.

Empathy plays into this, too. Leadership carries a weight that can crowd out empathy at exactly the moments it matters most. My role, standing between leadership and the workforce, is to hold the human story and the system’s design at the same time, and to help leaders see the pattern instead of getting pulled into blame.

Ken Wilber’s integral theory and Bill Torbert’s work on adult development gave me the language for what I’d been sensing for years, and I’ve built my entire practice around teaching leaders to use that same lens.
